TL;DR
The short version
A staffing model for building new products in the agent era: pair a "pirate" who vibe-codes fast and ugly to find where the value is with an "architect" who turns that find into a scalable system. It's the classic explore/exploit split — but cheap AI code generation inverts the economics.
In Chris Pedregal's telling on Every's AI & I, one architect can now cover several products, because agents let a strong engineer learn a codebase in an hour and fire off a 24-hour rewrite. The scarce, expensive human stops writing lines and starts setting invariants.
From Chris Pedregal (Granola CEO) in conversation with Dan Shipper on AI & I / Every (2026-07-15). Treat the model as one credible operating theory, not settled practice.
Two roles, deliberately split
For a new product, staff a pirate who builds fast — vibe-coded, ugly, throwaway — to find the value, and an architect who takes the find and turns it into a system that scales. Explore and exploit are different jobs, and the model refuses to make one person do both at once.
The pirate's code is meant to be thrown away. Its only job is to locate where the value actually is, cheaply, before anyone commits to structure.
The ratio, and why it inverts
One pirate per product; one architect across several. The architect scales because AI code generation has collapsed the cost of understanding and rebuilding a codebase — a strong engineer learns it in an hour and ships a 24-hour rewrite. What used to require deep resident knowledge of each codebase is now something one architect can hold across a portfolio.
Bones and ligaments
Pedregal's frame for why the architect matters: software has to supply the structure that makes flexible AI power actually ship.
AI is like the ligaments and the muscles and then the software has to be the bones.
Chris Pedregal, Granola
The pirate finds the flexible, powerful AI move; the architect lays the skeleton it works around. Flexibility without structure doesn't scale — which is why the throwaway-fast role and the durable-structure role stay separate.
